Why is my water softener not working?

Four faults account for nearly every softener that stops working. This is how to tell them apart, in the order that costs least.

The short answer

Almost every failed softener comes down to one of four things: a salt bridge in the brine tank, a bypass valve left open, a clogged brine injector, or resin fouled by iron. Check in that order — the first two cost nothing to fix, and together they explain most cases.

First, is it actually the softener?

Before diagnosing anything, confirm the water really is hard again. Soap that stops lathering, spotting on glassware and a slippery feeling disappearing are the usual tells, but a $10 hardness test strip settles it in a minute and stops you dismantling a working machine.

Test at a cold tap, and one that is not on a bypass line. Testing hot water can mislead, because the heater holds a tank of older water.

If the water is soft and something else is wrong — pressure, taste, a noise — the softener may not be your problem at all.

Brand new, or suddenly stopped?

This is the fork that decides where to look, and it is the question the troubleshooting lists never ask first.

A new install that never worked

Suspect setup, not failure. The hardness setting may never have been programmed, the bypass may still be closed from installation, the unit may be plumbed in backwards, or it was sized on hardness without counting the iron. New units rarely arrive broken; they frequently arrive misconfigured.

Worked for years, then stopped

Suspect maintenance and wear. A salt bridge, a brine injector clogged with sediment from the salt, a power interruption that reset the clock, or resin that has slowly fouled with iron. These arrive gradually and are all reversible except the last.

The four causes, cheapest first

1. A salt bridge in the brine tank

Salt cakes into a hard crust that spans the tank, with an empty void underneath. The tank looks full, but the water below never touches salt, so no brine is made and the resin regenerates with plain water — which does nothing at all.

How to confirm: push a broom handle straight down through the salt. If it breaks through a crust into a gap, that is your fault. Break the crust up, but push down rather than levering against the tank wall.

Humidity and very fine salt both encourage bridging, as does keeping the tank filled to the brim. Filling it no more than two-thirds helps.

2. The bypass valve is open

Every softener has a bypass so it can be isolated for service. Left in the bypass position — after a plumber’s visit, after a holiday, or from installation — the house gets untreated water while the machine sits there apparently running normally.

How to confirm: look at the valve body where the pipes enter. A knob or lever will be marked service and bypass, or there will be two or three valves. It costs nothing to check and it is embarrassingly often the answer.

3. A clogged brine injector or drain line

The injector is a small venturi that draws brine out of the salt tank during regeneration. Sediment from dissolved salt blocks it, and once blocked the unit runs a full regeneration cycle without ever pulling brine.

How to confirm: start a manual regeneration and watch the brine tank water level over the cycle. If it does not drop, brine is not being drawn. The injector unscrews for cleaning on most units — take a photo before you take it apart.

Using cleaner salt, and cleaning the brine tank every year or two, prevents most of this.

4. Resin fouled by iron

This is the one that is not simply reversible, and it is specifically a well water problem. Iron oxidises inside the resin bed and coats the beads, so they can no longer exchange ions. Capacity falls gradually over months until the unit cannot keep up.

How to confirm: rust staining inside the resin tank, softened water with a faint metallic taste, and a softener that regenerates on schedule but delivers progressively harder water. Check your iron reading — above about 3 ppm a softener should never have been the only treatment.

A resin cleaner made for iron will recover a partly fouled bed. A badly fouled one needs new resin, and putting new resin in without adding an iron filter upstream only restarts the same clock.

A ten-minute check, in order

  1. Test the water at a cold tap with a hardness strip. Confirm it really is hard.
  2. Check the bypass valve is in the service position.
  3. Check the display: is there power, and is the time of day correct? A reset clock regenerates at the wrong hour, or not at all.
  4. Push a broom handle through the salt to find a bridge.
  5. Check the programmed hardness matches your test — including iron compensation.
  6. Start a manual regeneration and watch that the brine level actually falls.
  7. Only then suspect the resin, and check your iron reading before replacing anything.

These steps are the same across brands. Controllers differ in how you reach a manual regeneration or the hardness setting, so use the manufacturer’s manual for the button sequence — but the faults underneath are common to all of them.

What actually prevents this

  • Keep the brine tank no more than two-thirds full, which is the single best defence against bridging.
  • Use clean pellet or solar salt rather than the cheapest rock salt; sediment from rock salt is what blocks injectors.
  • Clean the brine tank out every year or two.
  • Program the hardness setting to your compensated hardness, not the raw lab figure.
  • On a well, keep iron out of the softener rather than asking the softener to cope with it.

Why is my water softener not working all of a sudden?
A sudden change usually means a salt bridge, a power interruption that reset the controller, or a bypass valve moved during other plumbing work. Gradual loss of softness over months points instead at iron-fouled resin or a unit that was always undersized.
How do I know if my water softener is working?
Test a cold tap with a hardness strip. Soft water reads at or near zero grains. Soap lathering easily, no spotting on glassware and a slippery feel when washing are the everyday signs, but a strip is definitive and costs almost nothing.
Why is my brand new water softener not working?
New units are far more often misconfigured than faulty. The commonest causes are a bypass valve still closed from installation, the hardness setting never programmed, the unit plumbed in backwards, or sizing done on hardness alone without counting iron and manganese.
Do water softeners stop working over time?
The resin does slowly lose capacity, typically over 10 to 15 years on clean water. On well water with iron it can be far shorter, because iron coats the beads and blocks ion exchange. Most 'failures' well before that are maintenance faults rather than worn-out resin.
Why is there standing water in my brine tank?
Some water in the brine tank is normal between regenerations. A tank filling higher than usual, or right up over the salt, means brine is not being drawn out — usually a clogged injector, a kinked or blocked drain line, or a stuck safety float.
Can I fix a water softener myself?
The four common faults are all homeowner-fixable: breaking a salt bridge, moving a bypass valve, cleaning an injector and running a resin cleaner. Replacing resin, a control valve or the whole unit is where it becomes a job worth paying for.
Why does my softened water taste salty?
Properly working softeners do not leave a salty taste — the sodium added is small at ordinary hardness levels. A genuinely salty taste usually means a regeneration that is not rinsing properly, often a blocked drain line or a stuck valve leaving brine in the resin bed.
